The 5Rs provide a practical way to challenge work that has accumulated across teams and organisations. They are especially useful where administrative tasks have grown through repeated local fixes, duplicated reporting or new systems layered over old ones.

1. Remove

What can stop entirely? Identify reports nobody uses, approvals that do not change decisions and duplicate records.

2. Reduce

What must remain but could require less effort? Simplify forms, cut unnecessary hand-offs and reduce frequency where appropriate.

3. Replace

Can a better method or appropriate technology perform the task more reliably? Evaluate standard templates, shared data and automation only after removing waste.

4. Reorder

Would a different sequence reduce waiting or rework? Move checks earlier and ensure information is available when needed.

5. Reallocate

Who should do the remaining work? Protect specialist time and put decisions with the people best placed to make them.

Applying the 5Rs in a multi-academy trust

Take a recurring administrative reporting process. First confirm who uses each output. Remove unused reports, reduce duplicated requests, replace manual copying with a controlled shared source, reorder checks to catch errors early and reallocate remaining decisions to appropriate roles. This is an illustrative example, not a claimed client outcome.

Use the questions with the people doing the work. Capture the baseline, test changes on a manageable scale and check that time saved does not simply become work transferred elsewhere.
